How We Work

Assess. Build. Scale.

Three phases. Clear scope at each step. No open-ended retainers. You can stop after any phase — and the work we do in each one stands on its own.

The Engagement Model

Scope First. Deliver. Then Decide.

Most consulting engagements are designed to keep you engaged. Ours are designed to deliver a defined outcome — and then let you decide whether there's more value in continuing.

Every engagement starts with the Assess phase — a flat-fee audit that produces a prioritized action plan. If the Assess reveals work worth doing, we scope the Build phase and execute. If you want to expand after the foundation is solid, we do that too — month to month, no lock-in.

The model forces specificity. You know exactly what you're paying for, exactly what gets delivered, and exactly when the engagement ends. No retainers that drift. No scope creep that's invisible until the invoice arrives.

Flat Fee

The Assess phase is a fixed price. No hourly billing, no scope ambiguity, no invoice surprises.

Scoped Projects

Build phase engagements have defined deliverables and a clear end point. The scope is set before work begins.

No Lock-In

The Scale phase is month-to-month optional advisory. Stay as long as it creates value. Leave when it doesn't.

Operator-Level Work

Phase 01

Assess

Flat fee. Delivered as a written action plan. No commitment to continue.

Find What's Broken. Prioritize What Matters.

The Assess phase is a full audit of your eCommerce operation — channels, catalog, margin, reporting infrastructure, and operational processes. It ends with a written, prioritized action plan that tells you exactly what to fix, in what order, and why.

This is the most important phase. Most brands know something isn't working. The Assess tells you specifically what it is, what it's costing you, and what fixing it would be worth. That's the information you need to decide whether to go further — and with whom.

What Gets Delivered

Channel performance audit across all active platforms
SKU-level profitability analysis and margin leakage identification
Catalog and digital shelf quality review
Amazon account health and operational gap review
Reporting infrastructure assessment
ERP integration and order flow review
Competitive and market positioning review
Written action plan with prioritized recommendations and impact scoring
Who the Assess phase is for: Any consumer goods brand that suspects their eCommerce operation has more margin in it, isn't scaling as efficiently as it should, or wants an independent view of what's actually holding them back — before investing in a larger engagement.

Phase 02

Build

Scoped project. Defined deliverables. Clear end point. Priced per engagement.

Execute the Improvements. Ship the Work.

The Build phase is where the recommendations from the Assess phase get executed. The scope is defined before work begins — specific deliverables, a clear end date, and no open-ended hourly billing. You know exactly what you're getting and when it's done.

Build engagements can cover a single workstream (catalog remediation, a new channel launch, a reporting rebuild) or a broader operational overhaul. The scope depends on what the Assess identified and what makes sense to prioritize first.

Examples of Build Scope

Catalog cleanup — titles, bullets, imagery, backend terms — across 500+ SKUs
Amazon Vendor Central content foundation rebuild
New channel launch: Walmart, Faire, Target+, or eBay
ChannelAdvisor configuration and multi-channel feed management
ERP integration and order flow automation build
Power BI channel performance dashboard
SKU-level profitability model in Excel
SOP library — repeatable processes documented for the team
How scope is set: Build engagements are priced based on what the Assess phase identified. The work is defined, reviewed, and agreed upon before the engagement starts. Changes to scope are handled transparently — not through invoice surprises.

Phase 03

Scale

Month-to-month. Optional. No lock-in. We stay as long as it creates value.

Expand Channels. Stay Disciplined.

Once the foundation is solid — catalog is clean, reporting is real, Amazon is operationally healthy — the Scale phase focuses on expanding to new channels and markets with the same discipline applied to what already exists.

Scale is optional ongoing advisory. Month-to-month. No retainer contract that locks you in for six or twelve months. We stay involved as long as there's clear value in having us there — and we'll tell you honestly when that's no longer the case.

What Scale Can Cover

New channel identification, prioritization, and launch sequencing
International marketplace expansion (Amazon CA, Faire International)
Wholesale B2B digital channel development
Ongoing channel performance monitoring and optimization
Fractional eCommerce leadership and team advisory
New product launch strategy and go-to-market execution
Agency management and accountability
Strategic planning for the next 12–18 months of channel growth
Who Scale is for: Brands that have completed a Build engagement and want ongoing operator-level support to manage growth — without adding a full-time senior hire. Also appropriate for brands that have a solid foundation and simply need a senior voice in the room on a regular basis.

Why It Works

Built for Operators, Not Agencies

The Assess / Build / Scale model exists because the typical agency model isn't designed to solve operational problems — it's designed to retain clients. These are structurally different things.

Diagnosis Before Prescription

Agencies sell a service. We start by figuring out what your specific business actually needs — and that's the Assess phase. The recommendations come from your actual data, not a generic playbook.

Deliverables, Not Retainers

Every Build engagement has a defined scope and a finish line. You know what you're getting before we start. There's no mechanism for drift, and no incentive for us to extend the work unnecessarily.

Senior Operator, Not a Team

You work directly with Amit — 16 years of consumer goods eCommerce experience, directly applied to your problem. No account managers, no hand-offs, no junior analysts running your business from a dashboard.

Who It's For

Consumer Goods Brands Ready to Get Serious About eCommerce

Commerxy works best with brands where eCommerce is a meaningful and growing part of the business — but where the operations haven't kept up with the opportunity.

That typically means wholesale-first brands that have been reactive about their digital channels, brands stuck on Amazon that need to expand intelligently, or brands that have tried agencies and found that the operational problems are still there.

Best Fit

Consumer goods brands doing $5M–$75M in revenue
Wholesale-first brands underinvested in eCommerce
Brands stuck on Amazon, unsure why growth has plateaued
Brands that want to expand channels without breaking what works
CEOs and VPs who want operator-level insight, not agency reports
Teams that know something's wrong but don't know exactly what
